Implementing Risk-Based Management to Enhance Compliance and Patience Safety at a Global Pharma Company
Project Overview
When pharmaceutical regulators began advocating for risk-based management in clinical trials, TransCelerate – a cross-industry pharmaceutical body – established comprehensive guidelines for targeted, risk-based clinical trial management and monitoring. Risk-based management (RbM) enables pharmaceutical companies to achieve operational efficiencies, reduce costs, strengthen regulatory compliance, enhance data quality, and most importantly, elevate patient safety standards.
Our client, a multinational pharmaceutical corporation, had launched an enterprise-wide initiative to implement RbM with aggressive goals for expanding the methodology across their clinical study portfolio. Despite initial momentum, the transformation encountered significant headwinds. The organization had underestimated existing capability gaps and cultural dynamics, resulting in widespread resistance among key employee populations. A fundamental shift in program approach was essential to drive sustainable adoption.
Drawing on deep sector expertise, we collaborated with our client to revitalize the stalled initiative. We developed a comprehensive change management framework centered on stakeholder engagement, resistance mitigation, executive mobilization, targeted communications, and experiential learning designed to connect, educate, and motivate affected teams.
Our Approach
- We established an executive steering committee, reinforcing the criticality of the transformation and demonstrating unified leadership commitment across the enterprise.
- We built a champion network comprising subject matter experts thoroughly versed in RbM methodologies who served as program ambassadors, promoting adoption within their respective functional and therapeutic divisions.
- We executed a precision-targeted communication strategy to drive awareness and engagement, including:
- A sponsor video, followed up with a monthly Talking Points – keeping sponsors up to date with key information to share with their teams
- Role-specific animated explainer videos – connecting individual responsibilities to revised workflows and operational practices
- Roadshows where employees engaged directly with technical experts, participated in system demonstrations, and understood integration points and personal impacts.
- We architected a structured capability development pathway enabling employees to navigate required training modules based on their role and timeline requirements.
- We developed immersive, dual-phase education programs combining self-paced digital modules with instructor-led workshops customized for distinct roles and business units.
The Results We Achieved
- Executive sponsors became fully informed advocates, maintaining high visibility and active participation throughout the transformation.
- The champion network effectively supported clinical teams during RbM implementation, providing hands-on guidance and troubleshooting.
- Organizational awareness of RbM went through the roof – the methodology became embedded as standard operating procedure across clinical operations.
- Capability gaps closed measurably with 11 digital learning modules deployed to 5,000 employees across global markets.
- Interactive learning packages delivered an engaging experience that differed from traditional corporate training formats.
- 100% of roadshow delegates enjoyed their experience and found it useful. Comments included – “Good opportunity to meet people from different functions”, “Fantastic event – I learned a lot”, “Will grab this idea and advertise my own projects in the same way.”
Through comprehensive change management that addressed both technical and human dimensions, the organization successfully transformed regulatory pressure into operational excellence – achieving the compliance improvements, cost efficiencies, and patient safety enhancements that initially prompted their RbM journey while building organizational capabilities that position them for continued innovation in clinical trial management.
